A similar situation presented itself to me, and my additional "writers" were all SMEs. I organized a small meeting with my boss and participating SMEs (writers), and I explained the situation. We worked out a doc plan/outline, and each SME received their writing assignment and deadline. We also agreed that when they finished a section or topic, I would review and revise ASAP. If time permitted we would do another pass. In the end, it all worked out.
